Your trial isn't failing — your activation path is
A structured review that maps where users drop before reaching value, identifies the activation event your product needs to drive, and gives you a specific plan to rebuild the path from signup to paying customer.
People are signing up and disappearing
Trial-to-paid conversion is almost never a pricing problem. If users don't hit the aha moment in their first session, no discount, no drip sequence, and no free extension will save it. The problem is earlier than you think.
Users sign up, log in once, and never come back
First-session drop-off means users didn't get far enough to see what the product does for them. That's an activation problem — the product isn't delivering early enough value to create a reason to return. More marketing spend just fills the top of a leaky funnel.
Your email drip isn't bringing people back
Email re-engagement works when users had a good first experience but got busy. When users had a confusing or incomplete first experience, email is a reminder to do the thing they didn't understand. The fix isn't better email — it's a better first session.
You've extended the trial twice and conversion hasn't moved
A longer trial gives users more time to reach the aha moment. But if the path to that moment is broken, more time just produces more data showing that users aren't converting. The problem isn't the timeline — it's the path.
What you walk away with
A map of where your activation path breaks, a definition of the activation event worth driving toward, and a specific rebuild plan for the path from signup to first value.
Pre-Session Questionnaire & Data Review
You complete a structured intake and share your onboarding flow, trial conversion data, and any behavioral analytics you have (product analytics, session recordings, email open rates). I review everything before the kickoff call so we go straight into diagnosis.
Kickoff + Delivery
A 30-minute kickoff call to align on your ICP, your current activation data, and what "converted" looks like for your product. I then map the activation path and drop-off points between calls. A 60-minute delivery call to walk through the diagnosis and the rebuild plan.
Activation Map & Rebuild Plan
A written document covering: your defined activation event (the moment that predicts conversion), where users are dropping before reaching it, and a prioritized plan to rebuild the path — covering onboarding flow, in-app prompts, email sequencing, and any quick wins. Session transcript included.
Three steps to a path users actually complete
Two calls bracketing the activation analysis. From kickoff to rebuild plan in under two weeks.
You share your activation data
After booking, you complete a structured questionnaire and share access to your onboarding flow, trial data, and behavioral analytics. The more data available, the more specific the diagnosis — but we can work with whatever you have.
We align on the activation event
A 30-minute kickoff call to define what the aha moment looks like for your product, confirm where users are dropping, and agree on the analysis framework. I then map the full activation path between calls.
You get a specific rebuild plan
A 60-minute delivery call to walk through the activation map and every recommended change to the path. The written rebuild plan follows within 48 hours — prioritized by impact, including quick wins and structural changes.
Sound like your situation?
Activation work matters most when you have signups but not conversions. Here are the most common situations.
"We have signups but our week-one retention is single digits"
Users who don't return in week one almost never convert. Before you try to fix week-two retention, you need to understand why week one is failing. That starts with the first session and whether users reach the activation event before they leave.
"Our demo-to-close rate is fine but self-serve trial conversion doesn't work"
When sales-assisted conversion works but self-serve doesn't, the product is delivering value — but the path to that value requires a human guide. The activation work identifies what the human is doing that the product isn't, and builds that into the onboarding flow.
"People stay through the trial and then churn at the paywall"
If users are staying through the trial but not converting at the end, they either haven't reached the activation event, haven't felt enough urgency to pay for what they're using, or the pricing structure is the barrier. This engagement diagnoses which one it is.
"We're sending 8 onboarding emails and still losing people"
Email volume is not an activation strategy. If the product isn't delivering value fast enough on its own, more emails create more noise around a broken experience. This engagement rebuilds the path so email re-engagement works on top of a solid first-session foundation.
One review. A path users actually complete.
This engagement requires reviewing your actual onboarding flow, behavioral data, and trial metrics — not just talking through the problem. The analysis happens between calls. The price reflects that.

Frequently asked questions
What makes you qualified to diagnose activation problems?
I've worked on activation and onboarding across B2B SaaS products at different stages — including building the onboarding and activation flows for 3dcart's App Store ecosystem, leading omnichannel activation at Gorgias, and scoping the first-session experience for a D2C mobile product at Jewelers Mutual. I look at the actual path users take, not just the path you intended. The diagnosis starts with data, not assumptions.
Can we sign a mutual NDA before you review our product and data?
Yes — happy to sign a standard mutual NDA before you share product access, analytics, or onboarding data. I can send a short one or sign yours. Just request it during scheduling.
What data or access do you need before the kickoff call?
The more the better, but we can work with whatever you have. Useful inputs: product analytics (Mixpanel, Amplitude, Heap, or equivalent) with funnel data, session recordings (Hotjar, FullStory, or equivalent), your onboarding email sequence, and read-only product access if possible. If you have none of these, the questionnaire and a walkthrough of your onboarding flow is enough to start.
We don't have product analytics set up — can we still do this?
Yes. If you don't have behavioral analytics, the activation audit works from your conversion rate data, your onboarding flow walkthrough, and qualitative signals (support tickets, customer interviews, churned user feedback). Setting up proper instrumentation will be one of the recommendations if it's missing.
Is this about onboarding UX or broader conversion strategy?
Both. The activation path includes everything from signup to first value — the onboarding flow, the in-app experience, the email sequence, and any sales touchpoints. UX changes, messaging changes, and structural changes (like gating or ungating features) all get evaluated as levers. The rebuild plan covers whichever combination produces the most leverage.
Can I get follow-up help implementing the rebuild plan?
Yes. Activation improvements compound — small changes to the first session can move trial-to-paid rates significantly over 60–90 days. The most common next step is B2B SaaS Advisory, starting at $750/month, for ongoing input as you run the experiments and iterate on the path.
How soon can we meet after I book?
Usually within one to two weeks. I schedule the kickoff call within 5–10 days of receiving your questionnaire and data access. The delivery call follows 5–7 days after the kickoff.
